How to Build a Marketplace MVP: Scope, Liquidity, and Cost

Building a two-sided marketplace MVP — which side to solve first, the trust and payments work you can't skip, and what to cut to launch in weeks.

Solve one side first

The single most important scoping decision: pick the constrained side and over-serve it.

For most marketplaces, supply is the constraint. Buyers arrive when there's something worth buying. So the MVP's job is usually to make the first fifty suppliers wildly successful — which often means doing things that don't scale, manually, outside the product.

Practically, that means your MVP needs a great supplier experience (listing, availability, payouts) and a merely adequate buyer experience. Teams that build both sides equally well run out of runway before either side is dense enough to matter.

The narrowest viable market

Marketplaces win by dominating a niche before expanding. "Freelance designers" is not a market; "Webflow developers for Series A SaaS companies" is. Geographic or category constraints that feel painfully narrow are what let you reach liquidity with fifty suppliers instead of five thousand.

Your MVP should be scoped to that niche, including the taxonomy and search filters — a generic category tree is a signal you haven't picked yet.

What has to exist at launch

  • Listing creation with the fields that actually drive a buying decision in your category
  • Search and filtering matched to how buyers in your niche actually choose
  • Messaging between the sides, in-product
  • Payments with escrow or delayed payout — release on delivery, not on order
  • A review system with verified-transaction gating
  • Basic dispute handling, even if it's an email address a human monitors

What to skip

Supplier dashboards with analytics, recommendation engines, mobile apps, multi-currency, and automated onboarding. All are real features and none of them create liquidity.

The two failure modes unique to marketplaces

Disintermediation. Once buyer and seller connect, they have every incentive to take the transaction off-platform and avoid your fee. Defences: hold payment in escrow so on-platform is safer for both sides, keep the fee proportionate to the value you add, and detect contact-detail exchange in messages.

Fake supply and wash trading. Colluding buyer-seller pairs farm reviews to look established. Verified-transaction gating on reviews handles most of it early.

Both are trust problems, and trust is the actual product a marketplace sells.

Cost drivers

Payments and payouts are the expensive part — Stripe Connect with escrow, KYC on sellers, tax handling, and refund flows. Budget more for that than for the catalogue. Search is the second: category-appropriate filtering and ranking take longer than teams expect.

Timeline

Two to three weeks for a scoped single-niche marketplace with escrow payments, listings, search, messaging, and reviews. The constraint is usually deciding the niche and the fee model, not building.

FAQ

How much does it cost to build a marketplace MVP?

The catalogue is cheap; payments are not. Budget most of the engineering for Stripe Connect with escrow, seller KYC, payouts, refunds, and tax handling. A scoped single-niche marketplace with listings, search, messaging, escrow, and reviews is typically a two-to-three-week build.

Which side of a marketplace should I build first?

The constrained side, which is usually supply. Buyers arrive when there's something worth buying, so the MVP should over-serve your first fifty suppliers — often with manual, unscalable help outside the product — and give buyers a merely adequate experience.

How do you stop users going off-platform?

Make on-platform genuinely safer and cheaper: hold funds in escrow and release on delivery so both sides are protected, keep your fee proportionate to the value you add, and detect contact-detail exchange in messaging. Disintermediation is a pricing and trust problem more than a technical one.
